While being well-known brings customers in, being good at what you do helps you keep those customers. The ability of a company shows its true identity.

In a service-based business, things usually move step by step to get a task done. It’s like following a clear path until the service is all done. To figure out how we can deal with the main challenges in managing operations that impact all types of organizations, we first need to make sense of the wide variety of organizations out there.

That’s where the 4Vs framework comes in handy – it helps us categorize them. But here’s the exciting part: the framework goes beyond just categorization; it provides additional benefits!

Operations management is a crucial aspect of business that involves overseeing, designing, and controlling the processes and resources needed to produce goods and services.

There are four primary types of operations management, each with its distinct focus and approach. Let’s delve into each one in detail:

1. Product-Based Operations Management Lays

Definition: Product-based operations management centres around operations processes that transform key resources used for the manufacturing and delivery of tangible goods and transportation services.

It’s concerned with optimizing the processes and key resources involved in producing and delivering physical products similar service to customers.

Key Characteristics:
- Production Systems: Emphasizes efficient manufacturing systems and assembly lines.
- Quality Control: Focuses on maintaining high-quality standards in product development.
- Inventory Management: Strives to balance inventory levels to meet demand without excess.
2. Service-Based Operations Process

Definition: Service-based operations management is oriented toward organizations and service industries that provide intangible services rather than physical products.

It involves designing processes to deliver quality services efficiently.

Key Characteristics:
- Customer Interaction: Prioritizes customer service and interaction.
- Employee Training: Focuses on training and developing employees to deliver excellent service.
- Service Delivery Optimization: Aims to streamline service delivery processes for efficiency.
3. Batch-Based Operations Management

Definition: Batch-based operations management involves producing goods in specific quantities or batches rather than continuous or one-off production.

It’s a compromise between the efficiency of mass production and the flexibility to predict variation of custom production.

Key Characteristics:
- Flexible Production: Allows for changes in product specifications within each batch.
- Cost Efficiency: Balances the benefits of mass production with the ability to customize.
- Inventory Management: Involves managing inventory levels for different batches.
4. Continuous Operations Management:

Definition: Continuous operations management focuses on non-stop production processes, typically used for goods or raw materials with low volume, for example, high demand and minimal variation in specifications.

It is a long-term process that aims for high productivity and constant, uninterrupted production.

Key Characteristics:
- High Volume Production: Geared towards producing large quantities of standardized products.
- Automation: Emphasizes the use of automated systems for efficiency.
- Quality Control: Maintains rigorous quality control throughout continuous production.

Every operation process shares a common feature: they all take in inputs such as raw materials, knowledge, capital, equipment, and time and then transform them into outputs, which can be goods or services.

The interesting part is that they each do this transformation in different ways, and these distinct approaches are commonly referred to as the Four V’s: Volume, Variety, Variation, and Visibility.

Volume: Understanding the Quantity

The first of the Four Vs is “Volume.” This aspect relates to the sheer “quantity” of products or services produced by a bus company or an organization. Consider a water-bottling plant that churns out literally millions of bottles yearly, contrasting with a boutique artisan sculptor workshop that crafts only a few unique pieces annually.

In businesses with high volume, there’s a focus on repeatability in both the product and the process. These operations often involve specialized labour, streamlined processes, and specific equipment.

This usually means they have operations processes that are highly resource-intensive and capital-intensive, with substantial investments in expensive equipment and optimized buildings. These investments help achieve the economies of scale necessary for competing effectively in high-volume scenarios.

On the other hand, low-volume business operations, which produce a limited number of items or offer a small number of services each year, usually do not require such expensive or specialized resources.

Investing heavily in high-volume production capabilities might not be economically justified for businesses, especially those utilizing a time-tracking tool like TimeTrack. Moving on to the second of the Four Vs, we have “Variety.” This aspect delves into how much the level and number of different “types” of products or services a business produces and how distinct they are from each other.

On one end of the spectrum, you have highly specialized businesses producing very few variations of a product – think of a water-bottling plant that focuses on just one type of product.

On the other end, there are businesses with a wide variety of items produced together, like an artisan workshop creating a series of unique pieces, each markedly different from the others.

High-variety businesses face specific challenges, including intricate process routings, complex supply chains, a need for flexibility, and the task of precisely aligning with customer preferences.

These challenges often result in higher unit costs. Consequently, competing on price becomes a challenge for high-variety businesses when compared to more specialized counterparts.

It’s worth noting that high-variety businesses are typically low-volume, and vice versa.

Example: Custom Furniture Workshop

Explanation: A custom furniture workshop exemplifies a wide variety. It crafts a diverse range of unique furniture pieces, each tailored to individual customer preferences. The workshop’s operations involve intricate and varied processes to accommodate different designs.

Variation: Navigating Change

Now, let’s explore the third dimension of operations, known as “Variation.” This aspect pertains to the level of change and predictability in demand that a business’s operations encounter.

Some operations contend with significant demand fluctuations, influenced by a physical number of external factors, like seasons, days of the week, or customer behaviours.

Variation encompasses not only volume dimension, not only the level of change in demand but also how “predictable” these fluctuations are—the degree of demand uncertainty. For instance, an ice cream vendor or retail store can reasonably predict increased sales during summer.

Still, it may struggle to anticipate when an emergency hospital department, taxi service, bus service, taxi company or retail store might experience a sudden surge in demand.

While a very high degree of demand variation is a reality for many businesses, efforts should be made to minimize it where possible actively. Demand Management strategies aim to smooth out demand, reducing uncertainty and variation in the load placed on business operations.

Businesses dealing with high demand and low-cost model variation need to:

Flexibility: Be adaptable to changes in capacity
Anticipation: Anticipate changes in demand based on cues
Customer Focus: Stay closely aligned with true customer demand
Buffers: Maintain buffers of inventory, capacity, and time to react and deliver

These adjustments often come at a cost, leading high-variation businesses to have higher unit costs. However, they may be able to command higher prices if they effectively respond to demand changes and meet fluctuating demand.

Example: Ice Cream Vendor vs. Emergency Hospital Department

Explanation: An ice cream vendor experiences demand variation tied to seasons, with higher sales during summer months. On the other hand, an emergency hospital department faces unpredictable demand variation, as emergencies can happen at any time, leading to fluctuating patient numbers.

Visibility: Customer Connections

The final dimension among the 4Vs is “Visibility.” This refers to how much the customer can see of the business and its processes and vice versa. Some operations are low-visibility, like a water treatment plant or a supermarket, where operations occur remotely from the customer’s view.

On the flip side, certain operations are high-visibility, such as a coffee shop or an estate agent.

In high-visibility businesses, customers expect quicker service, and their satisfaction is closely tied to the perceived quality and attention to detail. These businesses often require more client-focused services or processes, leading to higher unit costs.

Utilizing the 4Vs model enables us to bring seemingly disparate industries into a comparative framework. By doing so, we can better understand these industries – their organizational structure, priorities, and decision-making processes.

This model allows us to position them along a sliding scale for each of the four dimensions: Volume, Variety, Variation, and Visibility. In essence, it provides a common ground for analysis, offering insights into the unique characteristics and challenges each industry faces based on known characteristics and its specific positioning along these dimensions.
